The rollout sequence itself became one of the project's deliverables. We didn't go alphabetical and we didn't go by size. We sequenced the properties by a composite score that weighted three things: the strength of the on-property champion, the legacy system risk, and the regional density (so a regional GM could oversee two or three concurrent rollouts without burning out).

The first eight properties took twelve weeks. The next sixteen took eight. The last eight — by then the team and the playbook were mature — went live in just under five. By the end of the rollout, the cutover process took less than a single working day per property.

The thing we couldn't have predicted at kickoff: the rollout itself was the most powerful adoption tool we had. Each successful go-live built confidence at the next two properties on the queue. By the time we hit property twenty, the local teams were arriving to their kickoff meetings already comfortable with the tools, because they'd been hearing about them from peers for months.
